The system integration between the ERP platform and an external WMS enabled the launch of a new distribution logistics model and ensured compliance with local tax regulations. The solution aligned with the concept of a modern warehouse management system, supporting end‑to‑end control of logistics processes.

New Logistics Architecture – Project Context 

The project included the implementation of a WMS, IT system integration, changes to the VAT model, master data preparation, and the activation of new plants within the ERP environment. The entire solution was designed as an integrated system architecture, enabling scalable logistics operations. As a result, the company achieved a scalable logistics architecture that supports regional sales growth and significantly increased warehouse productivity through improved operational efficiency and faster execution of warehouse operations. 

Organization and Project Context 

The client was a global FMCG company operating in a highly dynamic industry characterized by fastmoving goods flows. The organization operated across Northern European countries, using a central ERP system as the core management platform and an external WMS deployed in a warehouse operated by a specialized logistics service provider. This model was based on cooperation with a logistics operator and an external WMS vendor. Rapid expansion of the product portfolio, the manufacturing nature of the business, and the need to adapt tax and logistics processes made full system integration and data standardization essential to ensure supply chain stability and warehouse performance. 

The project covered warehouse management, ERP-WMS integration, implementation of a new VAT model, and preparation of operations within a new supply chain and realtime logistics processes. The WMS supported inbound deliveries, outbound shipments, and order picking operations. The WMS implementation was completed within the planned budget and treated as a strategically important investment in the company’s logistics infrastructure. A hybrid project approach combining Agile and Waterfall methodologies was applied, supported by JIRA and ServiceNow, which positively impacted overall project management effectiveness. 

Business Challenges and the Need for Change 

The project addressed several growing challenges that had begun to negatively affect operational efficiency and regulatory compliance in the Northern European region, particularly in logistics and warehouse operations. A key challenge was the need to establish full ERP–WMS system communication for a new distribution warehouse. The lack of a unified warehouse management system limited process optimization. Previously, the organization did not have a target warehouse management architecture in this region, which constrained scalability and made it difficult to handle increasing volumes of goods and orders.

At the same time, local tax regulations required the organization to move away from the VAT tax-exempt model and adopt domestic taxation. In practice, this necessitated changes to ERP financial configurations and the implementation of a large number of tax data corrections. These changes directly impacted commercial processes and the warehouse operating model. The VAT model change was critical both for regulatory compliance and accurate financial reporting.

An additional challenge was the complex and constantly evolving Master Data management process, which hindered rapid data preparation for migration and cutover and affected inventory visibility. The new client-side data management standard required close collaboration among project teams, particularly in the context of creating new plants in the ERP system and expanding the product portfolio and product availability.

Support was required primarily by the Master Data, Finance, Supply Chain, and system integration, technology, and automation teams. Master Data teams were responsible for adapting data to the new standards and preparing the complete data set required to launch efficient warehouse operations. The Finance team ensured correct VAT settlement and alignment of ERP configuration with the new tax model. The Supply Chain team designed and tested operational processes, order picking, and deliveries at the new location, taking into account service dynamics and customer quality requirements. A key role was also played by the automation and Integration team, which ensured seamless data exchange between IT systems.

Implemented Solution and Project Execution 

The client selected BPX due to the company’s experience in SAP–WMS integrations, FMCG industry projects, and managing complex hybrid deployments. The scope included technology consulting, system integration, and process optimization, as well as system configuration and end-to-end project management aimed at improving operational efficiency.

The project delivered a solution based on an ERP platform integrated with an external WMS used by the warehouse operator. The WMS served as the central tool for warehouse operations management. A critical role was played by ERP financial modules responsible for the new tax model and financial settlements, as well as SAP MM, supporting material processes and inventory management. The solution also supported inventory control and goods flow between locations. As part of the integration work, new interfaces were launched and new plants were created within the SAP structure.

The SAP–WMS integration covered the full scope of internal warehouse processes. It represented a comprehensive ERP-warehouse management system integration aligned with standard WMS practices. The solution reflected all key flows, from factory inbound deliveries, through storage and picking, to outbound shipments to retailers, covering end-to-end logistics operations, inventory management, and goods flow. This integration layer enabled the launch of initial deliveries, ensuring real-time order processing with high system availability and fast logistics data processing.

The project was executed in successive phases: Align, Build, Test, and Deliver. During the initial phase, business requirements and warehouse system architecture were refined, taking into account the needs of users, the logistics operator, and warehouse staff. The Build phase was particularly intensive from a technical perspective, delivering new interfaces, tax configurations, and elements of a modern digital logistics infrastructure based on advanced technology and distribution process automation. In the Test phase, extensive warehouse process testing was conducted, ensuring user readiness for operational work, including order picking, shipping, and customer deliveries.

Several challenging moments emerged during the project. The greatest challenge proved to be master data standardization and preparation of tax corrections required before system go-live, which directly affected the consistency of operational and business processes. Thanks to close team collaboration and strong engagement from key stakeholders, all corrections were completed on time, enabling a smooth start of warehouse operations. The transition to domestic taxation was also particularly demanding, especially in countries with differing fiscal regulations. Support from SAP FICO experts enabled proper system configuration and ensured full compliance with local requirements, minimizing operational risk. 

Results, KPIs, and Business Benefits 

The project delivered measurable operational and financial benefits. SAP–WMS integration enabled the handling of increased goods volumes, translating into faster delivery execution, improved customer service standards, cumulative NSV revenue growth, margin improvement in subsequent years, and higher warehouse efficiency and productivity.

Delivery quality was one of the project’s greatest successes. All activities were completed on schedule, without a single day of delay and within budget. Technical indicators confirmed the scale of achievement: new interfaces were deployed, new organizational units were created in SAP, all tests were successfully completed, and the entire cutover scope was executed according to plan, without costly downtime or order fulfillment delays.

The business benefits are extensive. The organization achieved a stable, scalable SAP–WMS integration that became the foundation for portfolio growth in the Northern European region, supporting further development of distribution logistics. Tax processes were standardized and aligned with local regulations, significantly improving compliance and financial reporting quality. Master Data, Finance, Supply Chain, Integration, and Quality teams received tools and processes enabling more efficient collaboration and operations, resulting in improved customer service levels. The solution is used by several dozen to several hundred users and covers the entire operational ecosystem related to warehouse operations, IT infrastructure, and the WMS platform.

The most impressive outcome of the project was the combination of scale, quality, and delivery speed. The implementation delivered tangible financial benefits, streamlined key processes, and was executed without any deviations from plan, which is an exceptionally rare outcome for a project of this complexity. The project established a solid foundation for further development of warehousing operations in the region, enabling business scaling and continued optimization of operational processes, and became an example of successful large-scale system integration.

Summary 

The SAP–WMS integration project in Northern Europe demonstrated how a well-planned and precisely executed transformation can deliver real business value. By combining technological expertise, effective project management, and strong client engagement, the implementation delivered a scalable logistics architecture, supported growing sales volumes, and ensured full tax compliance. The project was executed on time and within budget, and its results confirm that system integration can be a key driver of business growth in a demanding market environment, particularly within modern logistics and warehouse management systems.
